KR Formula Sheet dùng để làm gì?

KR Formula Sheet giúp team tránh tranh cãi cuối quarter vì mỗi người hiểu metric khác nhau. Template này đặc biệt quan trọng khi metric dùng cho performance, funding, vendor contract hoặc board reporting.

Dành cho: PM, Data Analyst, Product Ops, RevOps, Finance partner.

Khi nào dùng tốt nhất: Khi metric mới, dashboard chưa chuẩn, nhiều team dùng definition khác nhau, hoặc KRs có thể bị game.

Cấu trúc template

Field	Hướng dẫn điền
Metric name	Tên metric và mục tiêu sử dụng.
Definition	Định nghĩa bằng câu đơn giản.
Numerator	Cái gì được tính ở tử số.
Denominator	Cái gì được tính ở mẫu số.
Inclusion/exclusion	Segment, user/account, event hoặc transaction nào được tính/loại trừ.
Data source	Database/table/event/dashboard source.
Refresh cadence	Daily, weekly, monthly; ai chịu trách nhiệm refresh.
Known limitations	Data gap, delay, proxy limitation hoặc tracking risk.

Cách dùng từng bước

Bắt đầu từ business question: metric này giúp quyết định gì?
Viết numerator/denominator rõ để engineer/data implement đúng.
Review edge cases: duplicate, inactive account, internal users, test data.
Add owner cho dashboard và owner cho business interpretation.
Trong review, luôn hiển thị baseline, current, target và confidence.

Ví dụ đã điền

Situation	Team tranh luận activation rate vì Sales tính account, Product tính user.
Filled example	Activation = accounts with at least 3 invited users and 1 completed workflow / qualified new accounts in cohort.
Decision rule	Use account-level activation for enterprise OKR; keep user-level activation as diagnostic metric.

Hiccups và cách xử lý

Metric không có denominator: không thể so sánh across periods nếu chỉ dùng count.
Event tracking thiếu: dùng proxy tạm thời nhưng tạo instrumentation owner/date.
Metric bị game: thêm guardrail và audit sample.

Definition of done

Metric definition đủ để data/engineering implement.
Edge cases được ghi rõ.
Dashboard owner và business owner khác nhau nếu cần.
Limitations được nêu công khai.
